Why

Even when offline_access is enabled on a Feishu/Lark app and a valid refresh_token (~30d TTL) is stored locally, access_token expires every 2 hours (7200s) and transitions local token diagnostics to "needs_refresh". Several diagnostic and identity-resolution behaviors then caused agents (or users) operating under bot default identity to repeatedly re-run auth login after the 2-hour access_token window:

  1. auth status --json --verify reported stale "needs_refresh": diagnoseUser in internal/identitydiag/diagnostics.go populated id.TokenStatus, id.ExpiresAt, and id.Status = StatusNeedsRefresh before calling GetValidAccessToken during --verify. Even though GetValidAccessToken refreshed and persisted the new 2-hour access_token in the background, diagnoseUser never reloaded the stored token, leaving "status": "needs_refresh", "tokenStatus": "needs_refresh", and an expired expiresAt in the --verify JSON output.
  2. whoami --as user violated its documented tokenStatus enum: cmd/whoami/whoami.go documented TokenStatus as ready|expired|missing|unverified, but forwarded StatusNeedsRefresh ("needs_refresh") verbatim when a 2-hour-old token was still auto-refreshable via its valid refresh_token.
  3. Single-auth user shortcuts failed under defaultAs: "bot" when --as was omitted: Commands in user-only domains such as apps (AuthTypes: ["user"]) have skill examples without --as user. When defaultAs: "bot" was configured (with strictMode off and a logged-in user present), omitting --as resolved to bot and failed with --as bot is not supported, this command only supports: user (and CheckIdentity omitted the Hint: "use --as user" recovery hint because IdentityDefaultAs was not tracked on Factory). Similarly, apps +init only forwarded --as to child <self> apps +git-credential-init and <self> apps +env-pull subprocesses when --as was explicitly passed on the CLI rather than using the resolved runtime identity (rctx.As()).
  4. config bind dropped Users on same-app re-bind: Re-running config bind for the same appId overwrote config.json with an empty Users slice (UserOpenId == ""), orphaning the existing keychain user token.

What

  • internal/identitydiag/diagnostics.go: Reload larkauth.GetStoredToken(cfg.AppID, cfg.UserOpenId) after GetValidAccessToken + VerifyUserToken succeed during --verify, updating fillTokenFields(&id, refreshed) and setting id.Status = StatusReady / id.Available = true when the refreshed token is "valid".
  • cmd/whoami/whoami.go: Normalize identitydiag.StatusNeedsRefresh to identitydiag.StatusReady for res.TokenStatus when userDiag.Available is true.
  • internal/cmdutil/factory.go: Track IdentityDefaultAs on Factory when ResolveAs falls back to cfg.DefaultAs, and include f.IdentityDefaultAs in CheckIdentity so non-explicit defaultAs mismatches emit Hint: "use --as <supported>".
  • shortcuts/common/runner.go: In resolveShortcutIdentity, when --as is not explicitly provided and a shortcut only supports a single identity (len(s.AuthTypes) == 1), automatically adopt that identity if f.CheckStrictMode(cmd.Context(), only) == nil and the identity is configured (canImplicitlyUseShortcutIdentity).
  • shortcuts/apps/apps_init.go: Fall back to string(rctx.As()) in pullEnv and issueCredentials when --as is not explicitly passed so child subprocesses always receive the resolved identity.
  • cmd/config/bind.go: Preserve Users from previousConfigBytes via priorUsers when re-binding the same appId.
  • skills/lark-shared/references/lark-shared-identity-and-permissions.md: Clarify that available: true (including needs_refresh) auto-refreshes on the next user API call and does not require auth login.

Impact

  • Compatibility: Backwards-compatible; explicit --as flags and strictMode restrictions continue to be enforced unchanged.
  • Scope: internal/identitydiag, cmd/whoami, internal/cmdutil, shortcuts/common, shortcuts/apps, cmd/config, and skills/lark-shared.

Validation

  • End-to-end local reproduction and verification with a real offline_access user token (access_token expired > 2h, refresh_token valid) and defaultAs: "bot" against auth status --json, auth status --json --verify, whoami --as user, apps +get, apps +release-list, and apps +git-credential-init.
  • Added unit tests in:
    • internal/identitydiag/diagnostics_test.go (TestDiagnose_VerifyUserIdentityNeedsRefreshUpdatesFields)
    • cmd/whoami/whoami_test.go (TestBuildResult_UserNeedsRefreshNormalizesToReady)
    • internal/cmdutil/factory_test.go (TestResolveAs_DefaultAs_FromConfig, TestCheckIdentity_Unsupported_DefaultAs)
    • shortcuts/common/runner_identity_flag_test.go (TestShortcutMount_SingleAuthUserShortcutUsesUserWhenDefaultAsBotAndUserConfigured, TestShortcutMount_SingleAuthUserShortcutRejectsExplicitBot, TestCanImplicitlyUseShortcutIdentity)
    • shortcuts/apps/apps_init_test.go (TestAppsInit_ForwardsResolvedIdentityWhenAsFlagOmitted)
    • cmd/config/bind_test.go (TestConfigBindRun_RebindSameAppPreservesUsers, TestPriorUsers_EdgeCases)

Summary by CodeRabbit

  • Bug Fixes
    • Rebinding an app now preserves its existing users when the new configuration does not specify any.
    • Refreshed user credentials are reported as ready and available, with updated token details.
    • Shortcuts now honor configured identity defaults more consistently, including when forwarding identity to follow-up commands.
    • Unsupported identities selected through a configured default now receive guidance similar to automatically resolved identities.
  • Documentation
    • Clarified that available user identities marked needs_refresh refresh automatically on the next call.

📝 Walkthrough

The changes preserve app users during same-app rebinding, update user-token status reporting, and adjust identity resolution and forwarding for shortcuts. Tests and identity guidance cover these behaviors.

Changes: App User Preservation

Layer / File(s) Summary
Preserve users for matching app IDs
cmd/config/bind.go, cmd/config/bind_test.go
commitBinding fills an empty user list from the prior configuration when the app ID matches. Tests cover preservation and cases where no prior users are returned.

User Token Status

Layer / File(s) Summary
Reload token after verification
internal/identitydiag/diagnostics.go, internal/identitydiag/diagnostics_test.go
After successful server verification, diagnoseUser reloads the stored token. A valid token sets the identity status to ready and available.
Report ready status
cmd/whoami/whoami.go, cmd/whoami/whoami_test.go, skills/lark-shared/references/lark-shared-identity-and-permissions.md
buildResult maps an available user identity with StatusNeedsRefresh to StatusReady. The test and guidance cover status and availability.

Shortcut Identity Resolution

Layer / File(s) Summary
Track configured default identity
internal/cmdutil/factory.go, internal/cmdutil/factory_test.go
Factory records when resolution selects a configured default. Unsupported identities selected this way use the resolved-identity error path.
Select identity for shortcut
shortcuts/common/runner.go, shortcuts/common/runner_identity_flag_test.go
When --as was not explicit, a shortcut that supports one different identity can select it if strict-mode and implicit-use checks pass. Tests cover user selection and explicit bot selection.
Forward resolved identity
shortcuts/apps/apps_init.go, shortcuts/apps/apps_init_test.go
Apps initialization subprocess helpers use the runtime identity when --as is empty. The test checks that both commands receive the resolved identity.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Handle a failed token reload.

If the second GetStoredToken call returns an error or no token, this branch silently keeps the pre-verification status and token fields. The result then reports successful verification alongside potentially stale readiness information. Report a storage error or a missing token instead of silently reusing those fields. internal/auth/token_store.go permits both read outcomes.
